The client is a UK fintech whose regulated products demanded control, but whose monthly, manual release process had made shipping slow and tense. In a competitive market, the ability to ship fixes and features quickly is a real advantage.
A change-freeze culture had built up around the risky, infrequent releases, which only made the problem worse.

Large, infrequent releases bundled risk together, so every deploy was tense and rollbacks were painful. Batching changes made each release more dangerous, reinforcing the caution that caused the batching.

We rebuilt delivery around trunk-based development, so changes flow in small, low-risk increments rather than monthly batches. Smaller changes are inherently safer, which breaks the fear-driven cycle.
